In Q4 2025, the "frontier coding agent" market was paid by default. By Q3 2026, the top three CLI coding agents were free. This is the post-mortem.
1. Model commodification#
DeepSeek V4 Pro (Jan 2026), Kimi K2.6 (Feb 2026), and MiniMax M2.7 (Apr 2026) each landed within 2 points of GPT-5.4 on SWE-Bench Verified at <10% of the cost. By summer, the gap on coding tasks was effectively zero. Paid tools that locked you into Claude or GPT-5.4 had nothing to defend.

2. BYOK normalization#
Developers got tired of paying $20/mo to a SaaS that paid the model provider $3/mo on their behalf. BYOK ChatGPT, BYOK Anthropic, and BYOK OpenRouter became table-stakes. The middle layer collapsed.
3. Ad-supported devtools work#
Devtool-relevant ads (compute, hosting, dev infra, model APIs) match developer intent better than 99% of consumer-internet ads. CTRs on Freebuff CLI ads in 2026 were 4–7x higher than typical web display ads, making free-with-ads sustainable.
4. Per-seat AI pricing died#

- Open-weight + local inference doubles. Devs with M-series Macs already run capable models locally; that’s only going one way.
- Vertical agents win. Free coding agent + paid security-review agent + paid migration agent. Specialization beats one-size-fits-all.
The free coding agent didn’t kill paid coding agents. The unit economics of per-seat AI did. Free was just the alternative that was already there.
